AI in rewards: welcome to the real world

In conversations about AI in Total Rewards, something has shifted. Across the discussions during our latest Total Rewards Lab session “AI in Rewards: Real-World Testing and Use Cases“, a few patterns started to emerge. 

We’re no longer debating whether AI will matter. We’re working through what it actually changes, inside systems that were never designed for it. 

That’s where things get interesting. 

Adoption is ahead of comfort, but unevenly so

Most people are already using AI. Often extensively, in their personal lives or work adjacent to Rewards. 
In Rewards itself, adoption is far more cautious. Not because of capability gaps. Because of context. Decisions carry higher risk. Outputs influence fairness and perception. There’s less tolerance for ambiguity. 
The reality isn’t AI adoption versus no adoption. It’s selective, uneven, and highly use-case dependent. 

The real constraint is structural, not technological

The limiting factor is rarely the tool. It’s what sits underneath it. Inconsistent policy design. Fragmented data. Uneven confidence in governance. AI doesn’t resolve this. It exposes it. 
And that’s beginning to shift where Rewards teams focus their energy. Less on getting the tools in. More on getting the foundations right.

 The most effective use cases are still augmentation, not automation 

Where AI is gaining real traction isn’t in decisions themselves, but in the space around them. 
Supporting interpretation. Translating complexity into plain language. Helping managers prepare for conversations that are already difficult. AI isn’t replacing judgment in Rewards. It’s sitting slightly upstream of it, reducing friction where clarity matters most. 

Capability is no longer the main question. Confidence is. 

Most organisations aren’t constrained by access to AI. They’re constrained by confidence in how it behaves inside their ecosystem. 
Can we trust the output? Can we explain it? Can we defend it if challenged? 
This is where legal, governance, and reward design intersect more visibly than before. And it’s slowing down scale, even where pilots are working. 

A deeper shift is still forming, and it may not really be about tools

Underneath the experimentation, a more fundamental question is beginning to surface. If AI changes how work is done, it changes how we define roles, contribution, and value. Which creates a quieter but harder challenge for Rewards. How do you maintain fairness and comparability in systems built on stable definitions of work, when those definitions are no longer stable? 
That question doesn’t have a clean answer yet. But it’s the one that will matter most. 

A closing thought 

Most of what we’re seeing today sits in experimentation mode. Useful, but early. The harder shift may not be about AI capability at all. 
It may be about whether traditional Rewards architecture can adapt fast enough to a world where intelligence is increasingly embedded, distributed, and always on. 
The question isn’t just how we build AI into Rewards. It’s whether Rewards, as currently designed, can still be built in the way we’ve historically understood it. Or whether we’re moving towards something more fluid than any playbook can fully contain.
